Here's an Example:
Instead of: "That's fine, whatever you think is best" (polite avoidance)
Try: "I want to be honest while staying committed to finding the best solution together. I'm noticing this approach might create timeline challenges. I'm concerned we'll miss the launch window, and I know we both value delivering on our commitments. Can we explore the timeline together?"
Practice daily:
Each day, share one uncomfortable truth using this framework. Start small:
- Day 1: Small preference ("Actually, I'd prefer if we...")
- Day 2: Minor concern ("I'm a bit worried about...")
- Day 3: Bigger concern ("I need to be honest about...")
- Day 4+: Important truths you've been avoiding
The breakthrough moment: You'll know you're progressing when someone says "Thank you for being honest" and when you feel relief instead of anxiety after truth-telling.
Practice #2: The Creative Tension Welcome (Week 2-3)
The Skill: Reframe conflict as creative potential

- "This disagreement might be showing us something important. What if we explored it fully?"
- "I value what you're saying, and my view is different. Both might be pointing to something we're not seeing yet."
- "The tension between these ideas might be creative. What would it look like to honor both?"
The breakthrough moment: You'll know you're at Level 3 when your team starts saying "Let's lean into this tension" and when disagreements energize rather than deplete.
Practice #3: The Safety Container (Week 3-4)
The Skill: Create psychological safety for authentic dialogue
The Container Elements:
1. Explicit Permission: Start meetings with: "In this conversation, I want us to share what's really true, even if it's uncomfortable. I commit to staying curious and non-defensive. Will you join me in that?"
2. Normalize Discomfort: "If this conversation feels awkward, that's actually a sign we're doing something important. Let's stay with it."
3. Model Vulnerability: Share your own discomfort first: "I'm nervous to bring this up, and it feels important..."
4. Appreciate Truth-Telling: When someone shares honestly: "Thank you for trusting me/us with that. I really appreciate your honesty."

Week 3: Set containers for 3 different conversations
Week 4: Teach your team to set their own containers
The Safety Check-In: Before important conversations, ask: "On a scale of 1-10, how safe do you feel sharing what's really true here? What would move it up one point?"
